转机来自亚马逊。亚马逊进入中国后，最初开出约1.5亿美元的价格洽谈收购当当网，李国庆坚持独立上市，谈判破裂；亚马逊转而洽购卓越[s42]。2004年8月，亚马逊宣布以约7500万美元全资收购卓越网，交易于同年9月完成[s3][s44]。这是中国电商早期最著名的一笔退出：雷军由此成为真正意义上的“千万富翁”，拿到了日后做天使投资和小米的第一桶金；陈年也分到一笔钱——据他自己后来回忆，离开卓越那会儿“有点飘”，买东西凡是5万元以下的从不犹豫[s42][s44]。

收购后，陈年留任过渡，直到2005年4月才离开[s45]。

亚马逊洽购卓越的谈判持续数月。据后来多家媒体复盘，亚马逊最初以约1.5亿美元的报价追求当当网未果，转而把卓越作为进入中国市场的跳板；7500万美元的收购价，在当时已是中国互联网公司被海外巨头并购的最高纪录之一[s42]。交易完成后卓越更名“卓越亚马逊”，2011年又正式更名“亚马逊中国”，与当当、京东缠斗多年。陈年留任过渡的半年里，亲历了跨国公司流程与本土创业速度之间的摩擦，也看清了一家被收购公司的宿命：当资本决定退出，创始人能带走的只有经验[s44]。卓越四年给他的馈赠是双重的：一方面，他亲身走完了一家电商从选品、营销、物流到被巨头并购的完整链条，弄懂了“网上卖货”这件事的全部肌理；另一方面，卓越因“无钱发展”而被迫出售的遗憾，深深刻进了他和雷军的共同记忆——这直接解释了后来凡客为什么对融资和规模有着近乎饥饿的渴求[s18][s44]。多年后雷军总结两人在卓越的分工：“雷军是灵魂，王树彤是门面，陈年是执行。”而陈年自己，更愿意把卓越称为他和雷军“一起创办”的事业[s44]。

值得一提的是，卓越时期陈年还客串过文化推手——2000年名动京城的互联网纪实书《烧.COM》，策划人就是他[s44]。这个白天卖VCD、晚上还在跟书打交道的人，把文人对“什么东西会流行”的判断力，变成了货架上的真金白银。中国第一代电商人里，很少有人像他这样，同时握着内容和零售两支笔。

与陈年在内容上的挥洒相对照的，是一家创业公司在基础设施上的笨拙。那时没有成熟的第三方快递，卓越只能自建配送队伍，在北京街头骑着自行车送书；没有在线支付，就靠货到付款，每天与邮局和汇款单打交道；没有电子面单，仓库拣货全凭纸条和经验[s21]。正是在卓越的库房和配送站里，陈年第一次明白：电商的前台是页面和文案，后台却是一整套比传统零售更精密的履约系统。后来凡客坚持自建如风达、坚持30天无理由退换，执念的种子都埋在卓越的自行车与汇款单里。

卓越四年给陈年上的最重要一课，后来被他反复提起：他亲眼看到有好产品、好口碑却没有钱扩张是什么滋味——卓越不是输在经营，而是输在没有资本弹药。这让他创办凡客后对融资和现金流有着近乎本能的敏感，也让他在2011年前后误把“规模”当成了“安全”本身[s18]。

**English:** In 2000, Lei Jun pulled Chen Nian from the "sea of books" into the "sea of commerce."

Joyo.com had been launched in 1999 as a joint initiative of Kingsoft and Legend Capital; it originally focused on software downloads but pivoted in May 2000 to books and audio-visual products.[s2][s44] The company recruited Wang Shutong, a Microsoft alumnus, as president; Lei Jun was the guiding spirit behind the scenes, while the person actually running the book business was Chen Nian, who had just resigned as editor-in-chief of the Book Review Weekly — he took the post of director of the book division, and in February 2004 was promoted to executive vice president.[s2][s44] A revealing detail: when Chen Nian first joined Joyo in 2000, he could not type on a computer, much less browse the internet.[s34]

Yet this editor who could not get online soon displayed a remarkable instinct for e-commerce. He transplanted the "curation plus packaging" skills he had honed in publishing onto the web, pursuing a premium line and staking everything on single products that could ignite conversation: in 2000, VCDs of A Chinese Odyssey sold nearly 10,000 sets in a single day; in 2001, a 550-yuan boxed set of The Adventures of Tintin sold more than 5,000 copies in a month; in 2002, Lao Lang's new album moved 10,000 copies in a week; even a niche title like The Complete Works of Qian Zhongshu, once repackaged by him, became a hot seller.[s1][s2] His playbook would be validated repeatedly: low-price traffic, single-product detonation, retail driven by a sense of content.

When Joyo pivoted to selling books, Chinese e-commerce was still mired in mail-order-catalog thinking: online payment was not yet widespread, logistics depended on postal parcels and scattered courier services, and internet users were deeply suspicious of the "pay first, receive later" model. Joyo chose the premium line that put it in direct competition with Dangdang — not chasing an ocean of titles, but drilling deep into individual products: what appeared on the homepage, how much inventory to stock, what discount to offer, were all decided title by title, price point by price point by Chen Nian and his team.[s44] He imported media-planning techniques into retail: pairing A Chinese Odyssey VCDs with "ten thousand years" themed posters, packaging The Adventures of Tintin as a gift box, and then dispelling readers' anxieties with forty-eight-hour delivery, cash-on-delivery, and door-to-door returns. These e-commerce experiences, which today seem utterly routine, required a company in the year 2000 to make heavy investments building everything from scratch.[s21]

At Joyo, Chen Nian completed his transformation from literary man to operator, but those years were not easy. Around 2000 the global internet bubble burst; e-commerce companies were generally loss-making and survived on venture capital; logistics, payments, and supply chains were all rudimentary, and warehouse space had to be "rented tight, trailing behind the business."[s21][s44] Joyo burned cash continuously, Kingsoft itself was under enormous financial pressure, and the business even dragged on Lei Jun's plans to push Kingsoft toward an IPO.[s42]

The turning point came from Amazon. After entering China, Amazon initially opened negotiations to acquire Dangdang at a valuation of roughly US$150 million; when Li Guoqing insisted on an independent listing, the talks collapsed and Amazon turned to Joyo.[s42] In August 2004, Amazon announced the full acquisition of Joyo.com for approximately US$75 million; the transaction closed in September of that year.[s3][s44] This was one of the most famous exits in the early era of Chinese e-commerce: Lei Jun thereby became a genuine multi-millionaire, obtaining the first pool of capital that would later fund his angel investments and Xiaomi; Chen Nian also received a share — by his own later recollection, he was "a bit heady" when he left Joyo, and would buy anything priced below 50,000 yuan without a moment's hesitation.[s42][s44]

After the acquisition, Chen Nian stayed on for the transition, not leaving until April 2005.[s45]

The negotiations for Amazon's purchase of Joyo lasted several months. According to later accounts by multiple media outlets, Amazon had initially approached Dangdang at roughly US$150 million and, failing to reach agreement, pivoted to using Joyo as a springboard into the Chinese market; the US$75 million acquisition price was already among the highest records for a Chinese internet company acquired by an overseas giant at the time.[s42] After the transaction closed, Joyo was renamed "Joyo Amazon" and in 2011 was formally rebranded "Amazon China," competing with Dangdang and JD.com for years. During the half-year Chen Nian spent in transition, he experienced firsthand the friction between multinational corporate procedures and local entrepreneurial speed, and saw clearly the fate of an acquired company: when capital decides to exit, all the founders can walk away with is experience.[s44] What Joyo's four years gave him was twofold: on the one hand, he had personally traversed the entire chain of an e-commerce company — from curation, marketing, and logistics to acquisition by a giant — and had understood the full musculature of "selling things online"; on the other hand, the regret of being forced to sell because there was "no money to grow" was seared deeply into the shared memory of him and Lei Jun — which directly explains why VANCL later developed an almost ravenous hunger for financing and scale.[s18][s44] Years later, Lei Jun summarized their division of labor at Joyo: "Lei Jun was the soul, Wang Shutong was the face, and Chen Nian was the execution." Chen Nian himself preferred to call Joyo a venture he and Lei Jun had "co-founded."[s44]

Worth mentioning as well: during the Joyo period, Chen Nian moonlighted as a cultural impresario — in 2000 he was the planner behind Burn.COM, the internet documentary that became a sensation in Beijing.[s44] This man who sold VCDs by day and still dealt with books by night converted a literary man's nose for "what will become popular" into real money on the shelves. Among the first generation of Chinese e-commerce entrepreneurs, very few held both the content pen and the retail pen as he did.

Contrasting with Chen Nian's fluency in content was the company's clumsiness in infrastructure. There were no mature third-party couriers; Joyo had to build its own delivery team, riding bicycles through Beijing's streets to deliver books. There was no online payment; it relied on cash-on-delivery, dealing daily with post offices and remittance slips. There were no electronic waybills; warehouse picking depended entirely on paper notes and experience.[s21] It was in Joyo's warehouses and delivery stations that Chen Nian first understood: the front end of e-commerce is pages and copy, but the back end is an entire fulfillment system more intricate than traditional retail. The obsessions that later drove VANCL to build RuFengDa and to offer thirty-day no-questions-asked returns — the seeds of those commitments were planted amid Joyo's bicycles and remittance slips.

The most important lesson Joyo's four years taught Chen Nian, which he would repeat for the rest of his career, was this: he had seen with his own eyes what it felt like to have good products and good word of mouth but no money to expand — Joyo was not defeated by mismanagement but by a lack of capital ammunition. This made him almost instinctively sensitive to financing and cash flow when he founded VANCL, and it also led him in 2011 to confuse "scale" with "safety" itself.[s18]

### 3. 我有网折戟与《归去来》：第一次失败 / WoYouWang's Failure and Gui Qu Lai: The First Setback

离开亚马逊后的陈年，没有直接做凡客。他的第一次独立创业，是一次迅速的失败。

2005年，在雷军提议下，陈年创办了游戏虚拟物品交易平台“我有网”，公司主体为北京梦托邦信息技术有限公司，2005年7月15日试运营[s2][s45]。雷军的逻辑很直接：道具交易本质也是电商，陈年做这个轻车熟路；雷军当时正发力金山游戏，又投资了李学凌的多玩网，彼此可以帮衬[s44]。陈年带着卓越的几个老部下，把B2C的执念搬到了网游金币和装备上，还推出“担保交易”模式[s45]。

我有网瞄准的是当时网游产业最肥的灰色地带：玩家之间交易金币、装备、账号，规模庞大却缺乏信任机制，诈骗与封号层出不穷。陈年把卓越的B2C经验移植过来，设计出第三方担保流程——买家先把钱付给平台，卖家交付虚拟物品、经平台核验后再结算，并组建地推团队与网吧合作[s45]。这个思路比后来5173等游戏交易平台更早触及“担保交易”，但它的命门不在运营而在产权：虚拟物品归谁所有，最终是游戏运营商说了算[s44]。

但他踩中了一个正在被釜底抽薪的市场。2005年11月底，盛大宣布《热血传奇》免费，放弃点卡和月卡模式，靠卖道具盈利；史玉柱的《征途》随后把“免费玩、道具收费”模式推向全行业，游戏运营商亲自下场经营虚拟物品，第三方交易商的生存空间被直接掀翻[s42][s45]。更致命的是2006年4月，暴雪对《魔兽世界》美服大规模封停参与金币交易的账号，当月超过3万个ID被封、3000万金币被移除。陈年对央视记者坦言：“90%的市场份额来自《魔兽世界》金币交易……交易前提不存在了，我们只好退出。”[s45]

我有网运营仅一年左右便告搁浅。后来熟知内情的左林右狸评价：陈年对游戏“没感觉”，而“创始人没感觉蛮致命”[s44]。这是陈年第一次独立面对失败——尽管更多是行业模式之败，而非战之罪，但它击碎了卓越退出带来的那点飘飘然。

苦闷之中，陈年跑回老家，闭门八个多月，写出了半自传体小说《归去来》[s44]。书于2006年4月由南海出版公司出版，写塬上的窑洞、羊奶、奶奶、出走与返乡，被评论者称为“一本奶奶版的《论语》，以及寻根、重生、和解的故事”[s32][s48]。中华读书报的评论说，全书弥散着“无根浮萍”之感，主人公在闻喜、大连、北京之间反复“归去来”，地理位移的背后是精神上不断的思乡与返乡[s33]。这本书在豆瓣至今保持8.3分[s32]。

《归去来》写得很苦。陈年后来回忆，那八个多月他几乎断绝社交，把闻喜塬上的窑洞、奶奶的羊奶、大连军队大院里的孤独少年、北漂桥洞里的半个月，全部倒在纸上[s44]。这本十几万字的小书让读过的商人记住了他：王功权读后落泪，冯仑等万通系人物也在不同场合推荐。书里那个在城市与故乡、金钱与自尊之间反复奔走的主人公，像极了作者此后十年的商业轨迹[s27][s33]。

《归去来》还埋下一个诡异的伏笔。万通六君子之一的王功权读后感动落泪，称这是自己读过的最好的商人写作；但他合上书，转身就叫停了鼎晖资本对凡客的投资，任雷军劝说也没用——据说书中主角“在事情达到顶峰后会迅速丧失兴趣”的性格，让王功权不看好作者操盘公司的未来[s27][s44]。商人王功权从文人陈年的字里行间，读出了后来凡客大跃进的心理基因：一个对“到达顶峰”本身更感兴趣、而对守护顶峰缺乏耐心的人。

多年后回看，我有网与《归去来》这一败一写，恰是陈年的两次“清盘”：商业上，他验证了自己不适合做没有热情的生意；精神上，他把来路、家族和性格里的不安分摊在纸上审视。雷军则在一旁郁闷——他刚做天使投资，投的项目不多，甚至和陈年讨论过《归去来》的稿费要不要放进公司[s44]。

2006到2007年，是陈年少有的旁观者时间。他给报刊写专栏，看互联网行业热闹更替，也看着上海的PPG用铺天盖地的平面广告和呼叫中心，把几十元的衬衫一年卖成数亿元规模——轻公司、快供应链、互联网直销，这套打法让他看到了把卓越经验搬到服装上的可能[s18][s46]。雷军此时已把金山带上港股、转身做天使投资，一个找方向、一个找钱，新的合伙只差一个触发点[s44]。

我有网的失败还给陈年留下一条更隐秘的教训：再漂亮的担保流程和用户体验，也抵不过商业模式里一个“产权不属于你”的致命前提。多年后凡客扩张品类，他一度觉得只要运营得动，什么货都可以卖，却忘了早年的这条经验——生意的主权必须攥在自己手里，要么是产品，要么是用户，最好两者皆是[s44][s45]。只是这层道理，要等库存堆满三十个仓库之后，他才真正吃下去。

《归去来》也成了外界理解陈年绕不开的文本。凡客跌入谷底后，采访他的记者总爱重读这本书：王功权从中读出了“在事情达到顶峰后会迅速丧失兴趣”的性格，并据此叫停鼎晖的投资；媒体人则在那些返乡与和解的段落里，隐约看到他日后执意还债、执意回到一件衬衫的性格源头[s27][s33]。一个人会怎样失败、又怎样收场，有时早在他自己的书里写过。这对1969年出生的老友还不知道，下一个机会已经在上海附近的服装厂里酝酿：一个叫PPG的公司，正在用电话和互联网卖衬衫。

**English:** After leaving the Amazon fold, Chen Nian did not go straight to VANCL. His first independent entrepreneurial venture was a swift failure.

In 2005, at Lei Jun's suggestion, Chen Nian founded a virtual-goods trading platform for online games called WoYouWang ("I Have Net"); the corporate entity was Beijing Mengtuobang Information Technology Co., Ltd., and it began trial operations on July 15, 2005.[s2][s45] Lei Jun's logic was straightforward: the trading of game items was essentially e-commerce, and Chen Nian could draw on his B2C experience; Lei Jun was then pushing Kingsoft Games and had also invested in Li Xueling's Duowan, so the two could support each other.[s44] Chen Nian brought several old hands from Joyo and transplanted his B2C conviction onto virtual gold coins and equipment, even introducing an "escrow transaction" model.[s45]

WoYouWang targeted the fattest gray zone in the online-gaming industry at the time: the trading of gold coins, equipment, and accounts among players was enormous in scale yet lacked any trust mechanism, and fraud and account bans were rampant. Chen Nian transplanted Joyo's B2C experience, designing a third-party escrow process — buyers paid the platform first, sellers delivered virtual goods, and settlement occurred only after the platform verified the transaction — and built a ground team to cooperate with internet cafes.[s45] This approach anticipated platforms such as 5173 in touching the concept of "escrow trading," but its fatal vulnerability lay not in operations but in property rights: who owned virtual goods was ultimately decided by the game operator.[s44]

But he had stepped into a market whose foundation was being pulled out from under it. In late November 2005, Shanda announced that Legend of Mir 2 would become free-to-play, abandoning its time-card model in favor of revenue from in-game item sales; Shi Yuzhu's ZT Online then pushed the "free-to-play, pay-for-items" model across the entire industry, and game operators moved directly into the business of managing virtual items themselves, flipping the table on third-party traders.[s42][s45] Even more devastating was April 2006, when Blizzard conducted a mass ban on World of Warcraft US-server accounts involved in gold trading — more than 30,000 IDs were shut down that month and 30 million gold coins removed. Chen Nian told a CCTV reporter candidly: "Ninety percent of our market share came from World of Warcraft gold trading... Once the premise for trading no longer existed, we had no choice but to withdraw."[s45]

WoYouWang operated for barely a year before it was grounded. Later, the industry outlet Zuo Lin You Li Li, which knew the details, commented: Chen Nian "had no feeling" for games, and "it's pretty fatal when the founder has no feeling."[s44] This was Chen Nian's first taste of independent failure — though it was more a failure of the industry model than a failure of execution — and it shattered whatever lingering complacency the Joyo exit had given him.

In his frustration, Chen Nian retreated to his hometown and, shutting himself away for more than eight months, wrote the semi-autobiographical novel Gui Qu Lai.[s44] The book was published in April 2006 by Nanhai Publishing Company, writing about the cave dwellings of the plateau, goat's milk, his grandmother, departure and return; reviewers called it "a grandmother's version of the Analerta, and a story of root-seeking, rebirth, and reconciliation."[s32][s48] China Reading Weekly's review said the book was suffused with a sense of "duckweed without roots," its protagonist perpetually moving between Wenxi, Dalian, and Beijing — the geographic displacement masking a spiritual restlessness, an endless longing for home.[s33] The book still maintains an 8.3 rating on Douban.[s32]

Gui Qu Lai was written with great anguish. Chen Nian later recalled that during those eight-plus months he virtually severed all social contact, pouring onto paper the cave dwellings of the Wenxi plateau, his grandmother's goat's milk, the lonely adolescent in the Dalian military compound, the half-month spent sleeping under a bridge as a Beijing drifter.[s44] This slim volume of more than 100,000 characters made business people who read it remember him: Wang Gongquan wept after reading it, and Feng Lun and other Vantone figures recommended it on various occasions. The protagonist who runs back and forth between city and hometown, between money and self-respect, closely mirrored the author's own commercial trajectory over the next decade.[s27][s33]

Gui Qu Lai also planted a peculiar piece of foreshadowing. Wang Gongquan, one of the "Six Gentlemen of Vantone," was moved to tears by the book, calling it the finest piece of writing by a businessman he had ever read; but as soon as he closed it, he turned around and blocked CDH Capital's planned investment in VANCL, and no amount of persuasion from Lei Jun could change his mind — reportedly the protagonist's tendency to "rapidly lose interest once things reach their peak" made Wang Gongquan pessimistic about the author's ability to run a company over the long term.[s27][s44] The businessman Wang Gongquan read out from the literary man Chen Nian's lines the psychological DNA of VANCL's later great leap forward: a person more interested in "reaching the summit" than in the tedious work of staying there.

Looking back years later, WoYouWang and Gui Qu Lai — one failure, one book — constituted two kinds of "liquidation" for Chen Nian: commercially, he had proven he was unsuited to businesses for which he had no passion; spiritually, he had spread out on paper for inspection his origins, his family, and the restlessness in his character. Lei Jun stood on the sidelines feeling frustrated — he had just started angel investing, his portfolio was small, and he had even discussed with Chen Nian whether the book's royalties should go into the company.[s44]

The years 2006 and 2007 were Chen Nian's rare interlude as a spectator. He wrote columns for newspapers and magazines, watched the internet industry's constant churn, and also watched as PPG in Shanghai used blanket print advertising and call centers to sell tens of millions of yuan worth of shirts in a single year — the asset-light model, the fast supply chain, the internet-direct sales approach all showed him the possibility of transplanting the Joyo playbook into apparel.[s18][s46] Lei Jun had by then taken Kingsoft to the Hong Kong stock exchange and turned to angel investing; one man was looking for a direction, the other for money, and the new partnership needed only a trigger.[s44]

WoYouWang's failure also left Chen Nian with a more hidden lesson: no matter how elegant the escrow process or user experience, it cannot overcome a fatal premise in the business model — "the property rights do not belong to you." Years later, when VANCL expanded into categories, he once believed that as long as operations were functioning, any goods could be sold, forgetting this early lesson — that sovereignty in business must be held in one's own hands, whether through product or through users, ideally both.[s44][s45] It was a truth he would only truly internalize after inventory filled thirty warehouses.

Gui Qu Lai also became a text that outsiders could not bypass in trying to understand Chen Nian. After VANCL hit bottom, journalists interviewing him always re-read the book: Wang Gongquan discerned in it a personality that "rapidly loses interest once things reach a peak" and on that basis blocked CDH's investment; media people found in the passages about returning home and reconciliation faint traces of the stubbornness that would later drive his insistence on repaying every debt and returning to a single shirt.[s27][s33] How a person will fail and how he will finish — sometimes that story is written in his own book before he himself knows it. These two friends born in 1969 did not yet know that the next opportunity was already fermenting in the garment factories outside Shanghai: a company called PPG was selling shirts by telephone and over the internet.

### 4. 凡客诞生：从PPG门徒到服装直销黑马 / The Birth of VANCL: From PPG Disciple to E-commerce Dark Horse

2007年，PPG横空出世。这家上海的男士衬衫直销公司，以约5000万美元融资和2亿元广告费震惊业界，靠互联网和电话呼叫中心卖衬衫，月销达10万件，轻资产模式让整个零售圈侧目[s46]。

PPG被称为“服装业的戴尔”：没有一家门店、没有一座工厂，靠《参考消息》《环球时报》上的整版广告和电话呼叫中心卖男式衬衫，成立两年日销衬衫约1万件，累计融资近8000万美元，创始人李亮一度成为媒体追捧的商业明星[s18][s46]。朱立南、雷军和陈年们看到的不只是一个创富故事，而是一个公式：中国制造过剩的服装产能，加上互联网流量红利，加上货到付款，就能跳过传统服装品牌几十年的渠道积累。PPG后来因广告烧钱失控、供应链纠纷和李亮个人风波在2009年资金链断裂，但2007年时它给中国创业者上的第一课是：原来衬衫可以这样卖[s43]。据环球网报道，最早建议陈年团队复制PPG模式的，是卓越网早期投资人、联想投资掌门人朱立南；而雷军和陈年对PPG做了详细分析后一致判断：都是垂直电商，无非把图书换成服装，老卓越人在流量获取上有明显优势[s18][s44]。

2007年上半年，雷军和陈年分头找钱。雷军在北京秦老胡同的四合院找到联创策源的冯波，陈年在友谊宾馆见了IDG的林栋梁——冯波当天拍板，林栋梁不到一日也确认参与，第一笔融资是两家各100万美元，合计200万美元的A轮[s18]。鼎晖的王功权曾深夜与陈年长谈三个半小时想跟投1000万美元，最终未获鼎晖内部通过[s18]。2007年10月，凡客正式上线，日期是10月18日[s2][s49]。

品牌名VANCL的来历颇能体现陈年的文人趣味。雷军最初开玩笑：“美国有亚马逊，你们能不能起个尼罗河？”一查，尼罗河早已被注册；团队取名“Evan”，陈年在与艺术家方力钧、张晓刚吃饭时提起，被当众说“土得掉渣”，他深受打击。最后是他学法语的妻子生造了VANCL这个词，“听起来洋气，没有其他含义”[s1]。坊间则流行另一个更浪漫的解读：VAN是法语“先锋”和小船，C是陈年，L是雷军——陈年本人对此不置可否[s1][s19]。

凡客以衬衫起家，最早一件男式衬衫卖68元[s46]。开业活动带着陈年式的豪赌：买满888元衬衫送飞利浦剃须刀，而剃须刀进价就要640元，完全是蚀本买卖。陈年说：“就像餐馆开业了，我们要大宴宾客三天！”[s46] 营销策略简单粗暴：“PPG在哪投广告，我们就在哪投”[s44]；雷军、陈年还向刘韧等中关村媒体老友送股，凡客在舆论场上几乎一夜成名[s44]。那几年客户端流量便宜得近于白给，凡客以CPS广告切入，订单哗哗地来[s44]。

凡客起步时的办公室在北京南城，团队几十人，核心班底多是陈年从卓越带来的老部下，他们懂网上投放、懂货到付款、懂怎么在论坛里和用户互动[s44]。与PPG重金砸平面广告和呼叫中心不同，凡客从第一天起就把宝押在互联网上：门户网站的CPS按效果付费广告、网站联盟分成、论坛口碑，订单转化每一步都可追踪；29元到68元的定价、精美的开箱包装、随包裹附上的退换货单，把“网上买衬衫”这件让人生疑的事，做成了年轻人愿意尝鲜的体验[s16]。

资本一路加注。2008年1月，软银赛富领投1000万美元B轮——合伙人羊东在新西兰开会时接到雷军“谁动作快选谁”的通牒，当天下午五点就电话确认，比竞争对手只快两个小时；2008年8月，启明创投童士豪联手IDG等投下约3000万美元C轮。上线九个月，凡客融资4200万美元[s17][s18]。

服务端，凡客打出了当时电商最激进的体验牌：全场包邮、24小时客服、30天无条件退换货、当面试穿，覆盖全国上千个城市、支持货到付款[s16][s19]。2008年，陈年召唤卓越旧部李红义创办自建配送公司“如风达”，从5个配送点、不足50人起步，把试穿、退换、差额退款这些个性化服务做成行业标准——后来小米早期的手机配送，也全部交给如风达[s21]。

如风达巅峰时覆盖全国二十多个城市、配送员数千人，客户名单里除了凡客，还有小米、招商银行、中国移动、优购网等外部企业[s21][s23]。把“服务”做成产品的一部分，是凡客在产品之外的第二个原创：当竞争对手还在比拼谁的广告投得多，凡客的配送员已经能在用户家门口等顾客试穿、当场拒收不收一分钱——这种体验带来的口碑，后来成为整个电商行业的服务标配。

销量火箭式蹿升：2008年销售额约1.2亿元，2009年增至约3亿元（另有口径称5亿元）[s18][s35]。而被凡客死死咬住的老师PPG，却在2009年因资金链断裂和创始人李亮风波轰然倒塌，门徒反超师父[s2][s43]。到2009年，凡客已成为中国领先的服装互联网直销品牌，跻身B2C收入规模前四[s2]。值得记住的是，2007年到2009年，陈年本人始终在产品一线，产品讨论他场场参与[s5][s19]。这家公司后来的全部悲剧与救赎，都可以追溯到他离开一线和重回一线的那两段时间。

**English:** In 2007, PPG burst onto the scene. This Shanghai-based men's-shirt direct-sales company stunned the industry with roughly US$50 million in funding and 200 million yuan in advertising spend, selling shirts via the internet and telephone call centers, moving 100,000 units per month; its asset-light model made the entire retail world take notice.[s46]

PPG was dubbed "the Dell of the apparel industry": not a single store, not a single factory; it sold men's shirts through full-page ads in the Reference News and Global Times and via telephone call centers, achieving daily shirt sales of roughly 10,000 units within two years of founding and accumulating nearly US$80 million in financing; its founder, Li Liang, briefly became a media darling.[s18][s46] What Zhu Linan, Lei Jun, and Chen Nian saw was not merely a get-rich story but a formula: China's excess garment manufacturing capacity plus internet traffic dividends plus cash-on-delivery could leapfrog the decades of channel-building that traditional apparel brands required. PPG would later collapse in 2009 when its advertising burn spiraled out of control, supply-chain disputes multiplied, and Li Liang's personal controversies snapped its funding chain; but in 2007, the first lesson it taught Chinese entrepreneurs was this: so this is how you can sell shirts.[s43] According to a report by Huanqiu.com, it was Zhu Linan, head of Legend Capital and an early Joyo investor, who first suggested to Chen Nian's team that they replicate the PPG model; and Lei Jun and Chen Nian, after conducting a detailed analysis of PPG, reached a consensus: both were vertical e-commerce plays — it was simply a matter of swapping books for apparel, and former Joyo people had a clear advantage in traffic acquisition.[s18][s44]

In the first half of 2007, Lei Jun and Chen Nian split up to raise money. Lei Jun found Feng Bo of Chords Venture Capital in a courtyard house on Qin Lao Hutong in Beijing; Chen Nian met Lin Dongliang of IDG at the Friendship Hotel — Feng Bo committed that very day, and Lin Dongliang confirmed within twenty-four hours as well; the first tranche was US$1 million from each, a US$2 million Series A.[s18] Wang Gongquan of CDH once talked with Chen Nian until three-and-a-half hours past midnight, wanting to invest US$10 million, but CDH's internal committee ultimately did not approve.[s18] In October 2007, VANCL officially went live, on the 18th of the month.[s2][s49]

The story behind the brand name VANCL captures Chen Nian's literary sensibility quite well. Lei Jun first joked: "America has Amazon; can you guys come up with something like Nile?" A search revealed the Nile name was already registered. The team proposed "Evan"; when Chen Nian mentioned it over dinner to artists Fang Lijun and Zhang Xiaogang, they declared it publicly "tacky as hell," and he was deeply stung. In the end, it was his French-learning wife who coined the word VANCL — "it sounds international; there's no other meaning."[s1] A more romantic folk reading later became popular: VAN is French for "vanguard" and also a small boat, C stands for Chen Nian, L for Lei Jun — Chen Nian himself neither confirmed nor denied this.[s1][s19]

VANCL started with shirts; the first men's shirt sold for 68 yuan.[s46] The launch promotion carried Chen Nian's signature gambler's instinct: buy 888 yuan worth of shirts and receive a Philips shaver as a gift — shavers that cost 640 yuan at wholesale, a pure loss on every unit. Chen Nian said: "It's like a restaurant opening — we need to feast our guests for three days!"[s46] The marketing strategy was blunt: "Wherever PPG buys advertising, we buy advertising there too."[s44] Lei Jun and Chen Nian also gave shares to old Zhongguancun media friends such as Liu Ren, and VANCL became almost overnight a household name in public opinion circles.[s44] In those years, client-side traffic was almost free; VANCL entered through CPS performance-based advertising, and orders poured in.[s44]

VANCL's early offices were in the southern part of Beijing; the team numbered in the dozens, and the core staff were mostly old hands Chen Nian had brought from Joyo — people who understood online ad placement, understood cash-on-delivery, and knew how to interact with users in forums.[s44] Unlike PPG, which poured money into print advertising and call centers, VANCL bet on the internet from day one: portal-site CPS pay-for-performance ads, website alliance revenue sharing, forum word-of-mouth, with every step of order conversion trackable; the 29-to-68-yuan price point, exquisite unboxing packaging, and return forms included with every parcel turned the act of "buying a shirt online" from a suspect proposition into an experience young people were willing to try.[s16]

Capital kept doubling down. In January 2008, Softbank Asia Infrastructure Fund (SAIF Partners) led a US$10 million Series B — partner Yang Dong was at a conference in New Zealand when he received Lei Jun's ultimatum: "Whoever moves fastest gets the deal"; he confirmed by phone at five that afternoon, beating the competing bid by only two hours. In August 2008, Qiming Ventures' Tu Shihao joined forces with IDG and others to invest roughly US$30 million in a Series C. Within nine months of launch, VANCL had raised US$42 million.[s17][s18]

On the service side, VANCL played the most aggressive experience card in e-commerce at the time: free shipping nationwide, twenty-four-hour customer service, thirty-day unconditional returns, in-person try-on at the doorstep, coverage of more than a thousand cities across the country, cash-on-delivery supported.[s16][s19] In 2008, Chen Nian called back his old Joyo colleague Li Hongyi to found the self-operated delivery company RuFengDa, starting from five delivery stations and fewer than fifty people; it turned try-on, returns, and cash-refund-of-price-difference services into industry standards — later, even Xiaomi's early phone deliveries were all entrusted to RuFengDa.[s21]

At its peak, RuFengDa covered more than twenty cities nationwide and employed thousands of couriers; its client list included, besides VANCL, Xiaomi, China Merchants Bank, China Mobile, and Yougou.com.[s21][s23] Making "service" a part of the product itself was VANCL's second original contribution beyond the product: while competitors were still competing on who could buy more advertising, VANCL's couriers were already waiting at customers' doorsteps for try-ons and accepting on-the-spot refusals without charging a cent — the word-of-mouth generated by that experience later became the service standard for the entire e-commerce industry.

Sales rocketed upward: roughly 120 million yuan in 2008, growing to roughly 300 million yuan in 2009 (by some accounts, 500 million).[s18][s35] And PPG, the teacher that VANCL had been biting at the heels of, collapsed in 2009 from a broken funding chain and its founder's personal controversies — the student overtaking the master.[s2][s43] By 2009, VANCL had become China's largest internet-direct apparel brand, ranking among the top four B2C companies by revenue.[s2] What deserves to be remembered is that from 2007 to 2009, Chen Nian himself remained firmly on the product front line, participating in every product discussion.[s5][s19] The entire subsequent tragedy and redemption of this company can be traced back to those two periods — when he left the front line, and when he returned to it.

### 5. 凡客体：一场全民参与的营销神话 / The "VANCL Style" Phenomenon: A Marketing Myth for the Masses

2010年，凡客到达了顶点，而顶点的标志是一场谁也没有策划的全民狂欢。

这年4月起，凡客在北京、上海等地的地铁和公交站牌投放了一组新广告：代言人是青年作家韩寒和演员王珞丹，文案出自前奥美创意总监、远山广告合伙人邱欣宇之手。韩寒版写着：“爱网络，爱自由；爱晚起，爱夜间大排档；爱赛车，也爱29块的T-SHIRT；我不是什么旗手，不是谁的代言，我是韩寒，我只代表我自己。我和你一样，我是凡客。”王珞丹版则是：“我爱表演，不爱扮演……我没什么特别，我很特别。”[s8][s10]

凡客选择代言人的逻辑带着陈年式的内容直觉：韩寒是博客时代最有号召力的写作者、青年文化的旗手；王珞丹因《奋斗》里的“米莱”成为普通都市女孩的代言人。两人都不是传统意义上的大牌明星，却精准对应凡客想圈住的人群——有点文艺、有点自嘲、预算有限但讲究态度的城市年轻人。邱欣宇的文案刻意把广告写成第一人称独白，没有一句夸赞产品，通篇描述一种生活方式，这在当年“恒源祥，羊羊羊”式的广告语境里，几乎是降维打击[s8]。

7月底，这组广告意外脱离了品牌的控制。7月31日，豆瓣网友发起“全民调戏‘凡客’，寻找创意帝”活动，以“爱……，不爱……，是……，不是……，我是……”的句式PS广告图：黄晓明被“闹太套”附身，郭德纲被调侃穿纪梵希像“乡镇企业冢”，随后芙蓉姐姐、凤姐、唐骏、奥特曼、灰太狼乃至QQ、粽子、央视大楼全部“被凡客”[s8][s11]。截至8月5日，已有2000多张“凡客体”图片在微博、开心网、QQ群和论坛疯转；到8月下旬，仅豆瓣活动就收到3134个版本、1.2万余人参与[s9][s11]。企业也纷纷借势自我代言，学者把这种现象称为大众情绪的“安慰奶嘴”，奥美互动北京总经理陈蓉评价：“这是一条有态度的广告……你会感觉它想和你互动、想和你交朋友。”[s11]

狂欢的规模后来被反复统计：除了豆瓣的三千多个参赛版本，微博、开心网、人人网上流传的改编图数以万计；黄晓明“闹太套”、郭德纲“鸡烦洗”、唐骏“我的成功可以复制”、曾轶可“绵羊音”，乃至小沈阳、郑大世、奥特曼、麦兜、灰太狼、蜡笔小新，再到粽子、QQ、3G上网卡、央视大楼，万物皆可“凡客体”；不少企业官微甚至地方公安微博，都借这个句式做安全提示和公益宣传[s8][s9]。传播学者后来把它作为中国最早的用户自发UGC品牌营销案例写进教材，而它的起点，只是一组投放在地铁灯箱里的平面广告。

凡客官方反复声明这不是自我炒作，公关经理李剑雄称“这次PS充分体现了网络的力量和网民的智慧”[s9]。无论真相如何，凡客是这场狂欢唯一的大赢家：那时公司平均每天男装、女装、鞋、童装、家居销售量已近20万件[s9]。陈年在微博上写下一段日后被反复引用的话：“品牌溢价？品牌定位？品牌提升？在过去的一年里，无数咨询公司跑来提醒我；过去两个月，30多家广告公司劝我不要把29元那么突出。我的结论是，这些都是扯淡，是传统品牌腐朽的扯淡……只有用户体验造就的品牌认同才是最好的品牌实践。”[s9]

数字印证了营销神话的含金量。凡客销售额2009年约3亿元，2010年飙升至18亿至20亿元，年增速约400%[s4][s18][s35]。资本蜂拥：2010年5月，老虎基金投下5000万美元D轮；12月，赛富、IDG、老虎、策源再投1亿美元E轮[s16][s17]。那一年，凡客与京东、亚马逊中国、当当、唯品会同列中国B2C第一梯队，被称为排在京东、亚马逊、当当之后的第四大B2C电商[s19][s28]。陈年本人奖衔加身：2010年度中国十大杰出CEO、“未来十年新经济人物”，2011年获第十二届中国经济年度人物提名奖[s2]。据他自己回忆，那几年他几乎每个月上一次杂志封面，“周围全是阿谀奉承的声音”[s4]。

29元的T恤、59元的帆布鞋、99元的连衣裙，成了一代年轻人的集体记忆——在美特斯邦威、森马的纯棉T恤还要卖上百元的年代，凡客用精美的包装和击穿底价的策略，让“网上买衣服”这件事变得理所当然[s42]。2012年初的凡客年会上，日本艺人苍井空到场与陈年拥抱，曾是当年互联网圈最出圈的花絮之一[s2]。

巅峰期的凡客像一台高速运转的增长机器：仓储面积以万平方米为单位扩张，如风达在全国圈地，广告投放额以十亿计。陈年本人在2010年第四届中国CEO高峰论坛上获评2010年度中国十大杰出CEO，同年11月被评为“未来十年新经济人物”，2011年12月又获第十二届中国经济年度人物提名奖[s2]。一个耐人寻味的细节是：2011年8月小米发布第一款手机时，陈年已是被媒体和资本共同簇拥的电商明星，雷军反而常被介绍为“陈年的投资人”[s44]。

但神话的阴影也在掌声里拉长。广告越成功，陈年越相信营销和规模的力量；2009年下半年后，身边人开始说“陈年你不懂服装，就别提意见了”，他于是招来大批传统服装业的人把关，自己彻底放手产品[s5][s13]。一家靠“懂用户”崛起的公司，正在变成一家只“懂增长”的公司。凡客体定格了凡客最灿烂的瞬间，也定格了它最危险的错觉：以为态度可以替代品质，以为流量可以兑换一切。

**English:** In 2010, VANCL reached its apex, and the marker of that apex was a nationwide carnival that no one had planned.

Starting in April of that year, VANCL placed a new set of advertisements in subway stations and bus stops in Beijing, Shanghai, and other cities: the endorsers were the young writer Han Han and the actress Wang Luodan, and the copy was written by Qiu Xinyu, a former Ogilvy creative director and partner at Yuanshan Advertising. The Han Han version read: "Love the internet, love freedom; love sleeping in, love late-night street stalls; love racing, also love the 29-yuan T-shirt; I'm no one's standard-bearer, I'm no one's endorsement; I am Han Han, I represent only myself. I'm the same as you — I am VANCL." The Wang Luodan version read: "I love performing, I don't love playing a part... I'm nothing special; I am very special."[s8][s10]

VANCL's logic in choosing endorsers carried Chen Nian's characteristic content instinct: Han Han was the most influential writer of the blog era, the standard-bearer of youth culture; Wang Luodan had become the avatar of ordinary urban girls through her role as "Mi Lai" in the TV series Struggle. Neither was a traditional A-list celebrity, yet both precisely matched the demographic VANCL wanted to capture — urban young people who were slightly literary, slightly self-deprecating, budget-conscious but insistent on attitude. Qiu Xinyu's copy was deliberately written as a first-person soliloquy; not a single line praised the product; the entire piece described a way of living. In an advertising landscape still dominated by the "Heng Yuan Xiang, sheep, sheep, sheep" style of repetition, this was virtually a dimensionality-reduction strike.[s8]

At the end of July, these ads accidentally slipped beyond the brand's control. On July 31, Douban users launched a campaign titled "Everybody Troll VANCL — In Search of Creative Masters," Photoshopping ad images using the template "Love..., don't love..., am..., am not..., I am...": Huang Xiaoming was tagged with his infamous "not quite right" (nao tai tao); Guo Degang was ribbed for looking like he wore Givenchy like a "township-enterprise tycoon"; soon afterward, Furong Jiejie, Sister Feng, Tang Jun, Ultraman, Big Big Wolf, and even QQ, zongzi, the CCTV headquarters building — everything was "VANCL-ized."[s8][s11] By August 5, more than 2,000 "VANCL style" images were circulating wildly on Weibo, Kaixinwang, QQ groups, and forums; by late August, the Douban campaign alone had collected 3,134 variants with more than 12,000 participants.[s9][s11] Companies piled on with their own self-parodies; scholars called the phenomenon a "comfort pacifier" for mass sentiment; Ogilvy Interactive Beijing's general manager Chen Rong commented: "This is an ad with attitude... You can feel it wants to interact with you, wants to be your friend."[s11]

The scale of the carnival was tallied repeatedly afterward: in addition to Douban's 3,000-plus entries, tens of thousands of adapted images circulated on Weibo, Kaixinwang, and Renren; Huang Xiaoming's "nao tai tao," Guo Degang's "ji fan xi," Tang Jun's "my success can be copied," Zeng Yike's "cotton-wolf voice," plus Xiao Shenyang, Zheng Da Shi, Ultraman, McDull, Big Big Wolf, Crayon Shin-chan, and then zongzi, QQ, 3G dongles, the CCTV building — everything could be "VANCL-styled"; many corporate official Weibo accounts and even local police public-safety accounts used the format for safety tips and public-service announcements.[s8][s9] Communication scholars later wrote it into textbooks as China's earliest case of user-generated brand marketing, and its starting point had been nothing more than a set of print ads in subway light boxes.

VANCL officially and repeatedly insisted this was not self-promotion; PR manager Li Jianxiong said, "This Photoshop campaign fully demonstrates the power of the internet and the creativity of netizens."[s9] Whether or not there was a hidden hand, VANCL was the carnival's sole big winner: at that time the company's average daily sales across men's wear, women's wear, shoes, children's wear, and home goods approached 200,000 pieces.[s9] Chen Nian wrote on Weibo a passage that would be quoted endlessly thereafter: "Brand premium? Brand positioning? Brand elevation? Over the past year, countless consulting firms have run to remind me; in the past two months, more than thirty ad agencies have urged me not to make the 29 yuan so prominent. My conclusion is that this is all nonsense — the nonsense of traditional brands rotting away... Only brand recognition forged by user experience is the best brand practice."[s9]

The numbers confirmed the marketing myth's substance. VANCL's sales were roughly 300 million yuan in 2009, soaring to 1.8 to 2 billion yuan in 2010, a year-on-year growth rate of roughly 400 percent.[s4][s18][s35] Capital swarmed in: in May 2010, Tiger Global invested US$50 million in a Series D; in December, SAIF, IDG, Tiger Global, and Chords Venture Capital invested another US$100 million in a Series E.[s16][s17] That year, VANCL stood alongside JD.com, Amazon China, Dangdang, and Vipshop in the first tier of Chinese B2C, widely regarded as the fourth-largest B2C e-commerce company after JD.com, Amazon, and Dangdang.[s19][s28] Chen Nian personally received accolades: 2010 China Top Ten Outstanding CEOs, "Future Decade New Economy Figure," and in 2011 a nomination for the 12th China Economic Annual Figure Award.[s2] By his own recollection, during those years he appeared on the cover of a magazine almost every month, and "all around me were voices of flattery."[s4]

The 29-yuan T-shirt, the 59-yuan canvas shoe, the 99-yuan dress — these became a generation of young people's collective memory. In an era when Metersbonwe and Semir's cotton T-shirts still sold for more than 100 yuan, VANCL made "buying clothes online" seem perfectly natural, with its exquisite packaging and floor-piercing prices.[s42] At the VANCL annual party in early 2012, the Japanese artist Aoi Sora showed up and embraced Chen Nian — one of the most talked-about moments in the internet world that year.[s2]

At its peak, VANCL operated like a high-speed growth machine: warehouse space expanded in units of ten thousand square meters, RuFengDa was staking out territory nationwide, and advertising spend was counted in hundreds of millions. Chen Nian himself was named one of China's Top Ten Outstanding CEOs at the fourth China CEO Summit Forum in 2010, was selected as a "Future Decade New Economy Figure" in November of the same year, and received a nomination for the 12th China Economic Annual Figure Award in December 2011.[s2] A telling detail: when Xiaomi launched its first phone in August 2011, Chen Nian was already the e-commerce star jointly celebrated by the media and capital, while Lei Jun was more often introduced as "Chen Nian's investor."[s44]

But the shadow of the myth was also lengthening amid the applause. The more successful the advertising, the more Chen Nian believed in the power of marketing and scale. From the second half of 2009, people around him began saying, "Chen Nian, you don't understand apparel — stop offering opinions." So he hired large numbers of traditional apparel professionals to take charge, and he personally let go of product entirely.[s5][s13] A company that had risen by "understanding the user" was becoming a company that only "understood growth." The "VANCL style" froze in amber the brand's most brilliant moment, and also its most dangerous illusion: that attitude could substitute for quality, that traffic could be redeemed for everything.

### 6. 百亿目标与库存悬崖：大跃进如何失控 / The Hundred-Billion Target and the Inventory Cliff: How the Great Leap Forward Spun Out of Control

崩塌从一个数字开始。2011年初，陈年给凡客定下的年销售目标是60亿元；3月，目标被上调到100亿元——而上一年公司的销售额还不到20亿元。在更长远的规划里，2012年要做300亿，2015年销售规模超过1000亿[s38][s43]。这年3月接受采访时，他甚至放话：“我希望将来能把LV收购了。”[s13][s43]

公司随即用一套机械的逻辑倒推行动：要完成100亿，就要扩张多少品类、多少SKU；按一个人管七个人的原则，就要配几十位副总、两三百位总监[s5]。于是凡客开始了疯狂的“大跃进”：产品从衬衫、T恤、帆布鞋一路扩张到女装、童装、家居、化妆品，甚至电饭锅、拖把、菜刀；SKU（库存量单位）最高峰达19万个（陈年自述），而据《第一财经日报》获得的口径，2011年SKU总数一度达24万个；频道50多个，产品线30多条，仓库近30个[s5][s22]。招聘同样失控：巅峰时一天新入职上百人，员工总数达1.3万人（含如风达），光总裁级领导就有三四十位[s4][s5]。

大跃进的指令顺着组织层层加码。陈年后来复盘：为了百亿目标，公司按“一个人管七个人”的比例配管理层，副总裁、总监数量以几何级数膨胀，新员工工牌要靠加急赶制；每个事业部都被摊派销售指标，为了完成指标，买手们什么品类都敢下单，凡客的仓库一度像个杂货批发市场[s4][s5]。亿邦动力总编辑贾鹏雷后来评价：2011年凡客冲规模冲得较猛，品类大幅扩张，还新上了凡客达人、社区、无线客户端、V+等一堆新业务，如风达同步狂飙，“步子迈得大，管理的短板自然显现”[s18]。

问题是，这些产品大多没有市场调研，“某个高管甚至中层干部一拍脑门，产品就进入了生产制造环节”[s4]。陈年本人2009年下半年起脱离产品一线，巅峰时他穿的是Prada和Zegna，浑身没有一件凡客[s5][s46]。品控随之崩塌：有一年“双十一”，凡客有11批次产品登上质检总局的不合格榜；陈年曾面对600多双帆布鞋一双双试穿，越试越慌张、越穿越脚疼，他后来自嘲：“那一地的鞋如果会说话，一定会说：陈年你就是个大傻×。”[s35]

2011年的成绩单触目惊心：全年销售额约32亿元（另有知情人口径约35亿元），仅完成目标的三分之一；净亏损约4.86亿元（普遍报道口径近6亿元）；到年底，库存积压高达14.45亿元，全国几十个仓库堆满卖不动的货[s17][s18][s21]。2011年7月，淡马锡、嘉里集团、中信产业基金投下2.3亿美元F轮融资，估值超过30亿美元——这成为凡客最后的强心针，也成为高位接盘者的遗憾[s17][s18]。赴美上市计划在这年四季度彻底搁浅[s17][s24]。2011年7月，公司启动第一次大裁员，被裁员工发出《三问陈年》的邮件：“每一个部门就像处决犯人一样必须出5%的名额，请问年初疯狂招人的目的何在？”[s34]

2012年，凡客开始做减法：全年砍掉数码、家电、百货等非服装品类，SKU从24万压到6万；如风达经营城市从26个裁到6个[s22]。但收缩本身又引发新的灾难：2012年12月19日，系统显示各地仓储积压待处理订单接近100万单，近百万用户的订单延迟送达，陈年第三次因订单延迟向用户道歉，全体职能部门员工下库房打包[s22]。

2013年，混乱以更荒诞的形式上演。4月与李宁的合作让陈年动了“做第三方平台赚快钱”的念头，凡客开放招商，在上海一口气招来500多个品牌，内部第三、第七事业部与V+部门争抢客户，佣金扣点从5%一路调到20%，自有品牌被冲击得七零八落，闪购APP做了两个月又停[s24]。与此同时，供应商货款开始拖欠，8月的货款到11月仍未结清；“追债门”、砸车、办公室被堵、跳楼等传言四起[s15][s24]。9月，凡客总部从西二环雍贵中心搬到南五环亦庄，借搬家大规模裁员——官方口径裁员20%，实际连同部门合并、“主动离职”在内接近50%；含如风达在内，员工从约1.1万人减到3000人[s24]。

回头看，2012到2013年的凡客是资本退潮期最典型的标本：一年前还在谈收购LV的创始人，此刻在纸箱堆里给用户写致歉信，在搬家的纸箱间裁掉自己招来的人。亿欧网后来把凡客列入从估值神坛跌落的“独角尸”名单，与一批同期明星公司一起，成为那场互联网泡沫余波的注脚[s20]。而真正的问题从来不只是库存数字——一家产品公司在增速催眠下忘记了自己在卖什么，这才是14.45亿元库存背后的病灶[s22]。

多年后陈年自我解剖，刀刀见骨：“2007年到2009年我还在产品一线……2009年到2013年，接近4年的时间里，我没有在怎么做产品这件事情上太上心。”[s19] 他还说：“那时我自己也陶醉在这种热闹中，把所有精力都放在怎么管理这一万多人，却不知道公司真正要管理的应该是价值。”[s5] 凡客的败因常被归结为库存，其实库存只是结果：真正的病灶是一家产品公司在资本和增速的催眠下，忘记了自己到底在卖什么。

**English:** The collapse began with a number. In early 2011, Chen Nian set VANCL's annual sales target at 6 billion yuan; by March, it was raised to 10 billion — even though the previous year's revenue had barely reached 2 billion. In the longer-range plan, 2012 would hit 30 billion and by 2015 sales would exceed 100 billion.[s38][s43] In a March interview that year, he even declared: "I hope someday to buy out LV."[s13][s43]

The company then proceeded by mechanical logic to reverse-engineer action: to hit 10 billion, you needed to expand into so many categories, so many SKUs; at a ratio of one manager per seven subordinates, you needed dozens of vice presidents and two or three hundred directors.[s5] And so VANCL embarked on a frenzied "Great Leap Forward": products expanded from shirts, T-shirts, and canvas shoes into women's wear, children's wear, home goods, cosmetics, and even rice cookers, mops, and kitchen knives. SKUs peaked at 190,000 (by Chen Nian's own account), and according to figures obtained by the China Business News, the total SKU count in 2011 reached as high as 240,000; there were more than 50 channels, over 30 product lines, and nearly 30 warehouses.[s5][s22] Hiring was equally out of control: at peak, more than 100 new employees were onboarded in a single day, total headcount reached 13,000 (including RuFengDa), and there were thirty to forty executives at the president level alone.[s4][s5]

The Great Leap Forward's orders cascaded downward through the organization. Chen Nian later reviewed the episode: for the hundred-billion target, the company staffed management at a "one-manager-per-seven-reports" ratio, and vice presidents and directors multiplied geometrically; new employees' ID badges had to be rush-produced. Every business unit was assigned a sales quota, and to meet those quotas, buyers placed orders on any category imaginable — VANCL's warehouses came to resemble a wholesale market for sundries.[s4][s5] Jia Penglei, editor-in-chief of ebrun.com, later commented: "In 2011 VANCL pushed scale aggressively, expanded categories dramatically, and also launched a pile of new businesses — VANCL Daren, community, mobile client, V+, and so on — while RuFengDa was simultaneously surging. 'The stride was big, and the management shortcomings naturally showed.'"[s18]

The problem was that most of these products had no market research behind them — "some senior executive, or even a mid-level manager, would slap his forehead and a product would enter the manufacturing pipeline."[s4] Chen Nian himself had detached from the product front line from the second half of 2009; at his peak he wore Prada and Zegna, not a single VANCL item on his body.[s5][s46] Quality control collapsed in tandem: one year during Singles' Day, eleven batches of VANCL products appeared on the AQSIQ's list of unqualified goods. Chen Nian once faced more than 600 pairs of canvas shoes and tried them on one by one, growing more panicky and more sore-footed with each pair; he later mocked himself: "If that pile of shoes could talk, they'd surely say: Chen Nian, you're a complete idiot."[s35]

The 2011 scorecard was harrowing: full-year sales came in at roughly 3.2 billion yuan (some insiders put the figure at about 3.5 billion), completing only a third of the target; the net loss was roughly 486 million yuan (most reports cited a figure approaching 600 million); by year-end, inventory had piled up to 1.445 billion yuan, with warehouses across the country stuffed with unsold goods.[s17][s18][s21] In July 2011, Temasek, Kerry Group, and CITIC PE invested US$230 million in a Series F, valuing the company at more than US$3 billion — this turned out to be VANCL's last shot of adrenaline and a regret for those who entered at the top.[s17][s18] Plans for a US listing were completely derailed that fourth quarter.[s17][s24] In July 2011, the company initiated its first major layoff; laid-off employees sent an email titled "Three Questions for Chen Nian": "Every department is being told it must cut 5 percent of headcount, as if executing prisoners — may I ask what the purpose was of the frantic hiring at the beginning of the year?"[s34]

In 2012, VANCL began cutting back: throughout the year it slashed non-apparel categories such as electronics, appliances, and sundries, reducing SKUs from 240,000 to 60,000; RuFengDa's city coverage was cut from 26 to 6.[s22] But contraction itself triggered new disasters: on December 19, 2012, systems showed that nearly one million orders were backlogged in warehouses across the country, and close to a million users' orders were delayed; Chen Nian issued his third public apology to users for delivery delays, and all administrative staff were sent to the warehouses to pack boxes.[s22]

In 2013, the chaos took on ever more absurd forms. In April, a partnership with Li Ning gave Chen Nian the idea of "running a third-party platform to earn quick money"; VANCL opened its doors to merchants, recruiting more than 500 brands in Shanghai in one stroke, while internal Departments 3 and 7 and the V+ unit fought over clients, commission rates were jacked from 5 percent to 20 percent, the self-owned brand was battered, and a flash-sale app was launched and killed within two months.[s24] Meanwhile, payments to suppliers began to be delayed; August invoices remained unpaid as late as November; rumors of a "debt chase," smashed cars, blockades of offices, and even suicides circulated.[s15][s24] In September, VANCL headquarters moved from the Xiergui Center on the Second Ring Road to Yizhuang on the South Fifth Ring Road; the move was used as cover for a massive layoff — the official line was 20 percent, but counting department mergers and "voluntary resignations" the real figure was closer to 50 percent; including RuFengDa, the workforce shrank from roughly 11,000 to 3,000.[s24]

Looking back, the VANCL of 2012–2013 was the most typical specimen of capital's ebb: barely a year earlier, the founder had been talking about buying LV; now he was writing apology letters to customers amid stacks of cardboard boxes, and laying off the very people he had hired between those same boxes. ebrun.com later included VANCL on its list of fallen "unicorns," and together with a batch of contemporaneous star companies, it became a footnote to the afterwash of that internet bubble.[s20] The real problem, however, was never just the inventory number — it was that a product company, hypnotized by the pace of growth, had forgotten what it was selling. That was the pathology behind the 1.445 billion yuan in unsold goods.[s22]

Years later, Chen Nian's self-examination was surgical: "From 2007 to 2009 I was still on the product front line... From 2009 to 2013 — nearly four years — I didn't put my heart into how to make products."[s19] He also said: "I myself was intoxicated by the hustle back then, putting all my energy into managing those 10,000-plus people, never realizing that what the company should really have been managing was value."[s5] VANCL's failure is often attributed to inventory, but inventory was merely the outcome: the real pathology was a product company that, under the hypnosis of capital and growth velocity, forgot what it was actually selling.

### 7. 雷军的衣架与“三去”药方：一件衬衫的救赎 / Lei Jun's Clothing Racks and the "Three Removals" Prescription: Redemption Through a Single Shirt

把陈年从悬崖边拽回来的，还是雷军。

2013年6月，两人在凡客喝了一次酒，聊得极不愉快。雷军直言不讳：“凡客这种盲目扩张是上个时代的做法，未来的企业会像小米一样，以用户需求为导向，用产品来塑造品牌。”陈年当时的反应是不服气，心里想：“你做小米发达了，也不必来挤对我吧。”谈话不欢而散[s5][s13]。

两个月后，8月29日，陈年为了赌气，清空半层楼，把凡客所有样品挂出来，请雷军来看秋冬新品。他准备了上百页PPT，雷军进门却直奔衣架，翻腾两个多小时，PPT一眼没看，最后说：“我不是来到一个品牌店，这是一个百货市场。”陈年跟在几百个衣架间走，那也是他第一次看到公司这么多真实的产品——“我挫败地发现，没有一件是拿得出手的。”[s5][s12]

这一次，陈年彻底认栽。此后雷军与他长谈七八次，每次七八个小时。雷军给出诊断：“不够专注、不够极致是凡客遇到问题的原因。”开出的药方是三个“去”：去毛利率、去组织架构、去KPI。最后他问陈年：“你能不能先专注地只做好一件最基本的产品？”陈年想，衬衫最基础，也最能体现技术含量，而衬衫里最基础的是白衬衫[s5][s13]。

资金上，雷军再次托底。2014年2月，凡客完成新一轮超过1亿美元融资，由雷军领投，IDG、联创策源、赛富、启明、淡马锡、中信、和通等老股东全部跟投；据理财周报报道，其中约2000万美元为雷军个人出资，其余是他一个个找股东求来的，投后凡客估值约10亿美元，较高峰缩水约三分之二[s17]。陈年后来说：“几乎每一轮融资，公司每一次重大决定，都是由雷军参与并主导的。”[s17]

组织上，陈年动了狠手。他把总部从高档写字楼搬到亦庄，放出话“谁适应不了随时走人”；搬家前5000多人，他本以为能剩1000多，最后只剩300多人——光是衬衫部门就从200多人缩到7个人[s5][s13]。2014年6月，凡客将全资自建的快递公司如风达出售给中信产业基金旗下天地华宇，价格约2亿元。如风达2011年巅峰时有5000人、日票量后来做到30万票，曾是凡客服务体验的王牌；陈年说：“此举是为如风达好，凡客拖累了它。”[s21][s23]

然后是那件著名的白衬衫。陈年先在微博上问用户：一件好衬衫应该是什么样？答案高度一致：不皱、亲肤、透气、不能垮、要有型、易打理[s14]。他最初迷上300支的高支衬衫，买回一件，被家里保姆当普通衬衫一次熨毁——这让他意识到“空有想法不行，还要和用户需求结合”，最终选定80支成衣免烫作为现实平衡点[s14]。酒仙网创始人郝鸿峰一句“免烫衬衫500块以下我买2000件”，让他惊呼找到了“一件衬衫的灵魂”：挤过北京早高峰地铁，进办公室依然平整[s12]。

为了做这件衬衫，陈年一年中四分之三的时间不在北京，跑重庆、宁波、珠海、上海，再到越南、日本见供应商——他这才知道，过去供应商来北京拜访，他“太拽，忙着看PPT，没空见人家”[s5]。他远赴越南南定，拜访在日本做了三十多年衬衫的匠人吉国武，后者所在的HITOYOSHI公司已有120年历史，只做衬衫一件事。日本师傅教他：领子下加半衬让领口挺括，袖口掐出6个褶皱贴合手臂，染色时机器转速决定毛羽与光泽[s5][s15]。面料选新疆阿克苏长绒棉，价格是普通细绒棉的两倍；衬衫7个部位使用劳拉嵌条作为“骨架”；纠结七年后，他痛下决心去掉品牌标和尺码标[s12]。

2014年8月28日，北京798，陈年召开四年来第一场产品发布会，主题只有四个字：“一件衬衫”。他像雷军讲手机一样，用一个多小时讲氢键、嵌条、长绒棉和免烫工艺。这件80支免烫衬衫定价129元——据说成本约140元，卖一件亏11元；定价是他和雷军反复讨论三个月、开卖前一天才定下的，采用的是小米式的“击穿底价”[s14][s17]。首批产品上线迅速售罄[s12]。

这件衬衫后来被凡客内部称为“吉国武款”，只给用户两个领型、两种颜色的极简选择，颜色由陈年亲自选定，连150度白这样的专业色号都写进产品说明；与它同时被定下来的，还有凡客“以后只做言之有理的产品”的规矩[s14][s15]。此后陈年用同样的方法论重做T恤、帆布鞋、牛仔裤和羽绒服：每款产品开发周期以年计，供应链从几十家砍到个位数，衬衫核心团队一度只有7个人；库房从28个减到3个，办公地从雍贵中心的高档写字楼搬进亦庄，“谁适应不了随时走人”[s5][s15]。发布会上陈年说：“我们再不好好做产品，是会遭雷劈的。”[s12] 这一年他45岁，重新变回了一个产品经理。

最艰难的时候，雷军深夜打来电话：“陈年，我做梦都觉得你能做好。”两个人四十多岁，电话聊到深更半夜，“跟谈恋爱似的”[s5]。而被问起那一年怎么熬过来的，陈年只说：“过来了，也就过来了。毕竟，首先错的是我，不是别人。”[s14]

2015年4月1日，凡客在五棵松体育馆开T恤发布会，雷军亲自站台，调侃说：“我最倒霉的事情是投了凡客，以后只能穿凡客的产品。”然后他正色道：“为陈年感到骄傲，相信三到五年后，凡客会王者归来。”陈年则在现场说：“做好一件衬衫、一件T恤，是凡客的本分，也是我在重新做人。”[s13]

In June 2013, the two drank together at VANCL and the conversation turned extremely unpleasant. Lei Jun said bluntly: "VANCL's reckless expansion is the way of the previous era. In the future, companies like Xiaomi will be driven by user demand and use product to shape the brand." Chen Nian's immediate reaction was defiance; he thought to himself, "You've gotten rich with Xiaomi — you don't need to pick on me." The discussion ended in discord.[s5][s13]

Two months later, on August 29, Chen Nian — partly out of spite — cleared half a floor and hung out every VANCL sample to invite Lei Jun to see the new autumn-winter line. He prepared a hundred-odd-page slide deck; Lei Jun walked straight past it to the clothing racks, riffled through them for more than two hours without glancing at the slides once, and finally said: "I didn't walk into a brand store. This is a bazaar." Chen Nian trailed him among several hundred racks — it was also the first time he himself had seen the full range of his company's actual products. "I discovered with a sense of defeat that not a single item was worth showing off."[s5][s12]

This time, Chen Nian conceded total defeat. Thereafter Lei Jun had seven or eight long conversations with him, each lasting seven or eight hours. Lei Jun's diagnosis: "The reason VANCL is in trouble is that it is not focused enough and not extreme enough." The prescription was three "removals": remove gross-margin targets, remove organizational layers, remove KPIs. Finally he asked Chen Nian: "Can you focus first on making just one most basic product really well?" Chen Nian thought: the most basic shirt is the white shirt, and the white shirt best embodies technical craftsmanship.[s5][s13]

On funding, Lei Jun once again provided the backstop. In February 2014, VANCL closed a new round of more than US$100 million, led by Lei Jun, with IDG, Chords Venture Capital, SAIF, Qiming, Temasek, CITIC, and Hetong all following; according to Wealth Weekly, roughly US$20 million came from Lei Jun's personal funds, and the rest he solicited one shareholder at a time; post-money, the company was valued at roughly US$1 billion, down about two-thirds from its peak.[s17] Chen Nian later said: "Almost every round of financing, every major company decision — Lei Jun was involved and took the lead."[s17]

On the organizational side, Chen Nian wielded a sharp knife. He moved headquarters from a premium office tower to Yizhuang, declaring, "If you can't adapt, leave anytime." Before the move there were more than 5,000 people; he had expected 1,000-plus to remain, but only 300-some did — the shirt department alone went from more than 200 people to seven.[s5][s13] In June 2014, VANCL sold its wholly self-built courier company RuFengDa to Tiandi Huayu, an arm of CITIC PE, for roughly 200 million yuan. At its peak in 2011, RuFengDa had 5,000 employees and daily parcel volumes that later reached 300,000; it had been VANCL's trump card for service experience. Chen Nian said: "This is for RuFengDa's own good — VANCL was dragging it down."[s21][s23]

Then came that famous white shirt. Chen Nian first asked users on Weibo: what should a good shirt be like? The answers were remarkably consistent: wrinkle-free, skin-friendly, breathable, structured, easy to care for.[s14] He initially became obsessed with 300-count high-count fabric; he bought one, but his family's housekeeper ironed it once as if it were an ordinary shirt and ruined it — which made him realize "having ideas alone isn't enough; you need to combine them with user needs" — and he ultimately settled on 80-count finished-garment non-iron as the realistic sweet spot.[s14] Hao Hongfeng, founder of Jiuxian.com, said, "For non-iron shirts under 500 yuan, I'd buy 2,000 units" — and Chen Nian exclaimed that he had found "the soul of a single shirt": you could squeeze through Beijing's morning rush hour on the subway and still walk into the office looking crisp.[s12]

To make that shirt, Chen Nian spent three-quarters of the year away from Beijing, traveling to Chongqing, Ningbo, Zhuhai, Shanghai, and then Vietnam and Japan to meet suppliers — only then did he discover that in the past, when suppliers had come to visit him in Beijing, he "was too arrogant, too busy reading slides to see them."[s5] He traveled to Nam Dinh in Vietnam to visit Yoshikuni Kuni, a craftsman who had been making shirts in Japan for more than thirty years at HITOYOSHI, a company with a 120-year history devoted exclusively to shirts. The Japanese master taught him: add half a layer of interfacing under the collar so the collar stands firm, pinch six pleats at the cuff so it follows the curve of the arm, and the dyeing machine's rotation speed determines the balance between fuzz and sheen.[s5][s15] The fabric was Xinjiang Aksu long-staple cotton, at twice the price of ordinary fine-staple cotton; seven parts of the shirt used Laura interfacing as a "skeleton"; and after seven years of agonizing, he made the painful decision to remove both the brand label and the size tag.[s12]

On August 28, 2014, at Beijing's 798 art district, Chen Nian held his first product launch in four years; the theme was four words: "One Shirt." Like Lei Jun presenting a phone, he spent more than an hour talking about hydrogen bonds, interfacing, long-staple cotton, and non-iron finishing. The 80-count non-iron shirt was priced at 129 yuan — reportedly the cost was about 140 yuan, so every shirt sold lost 11 yuan; the price had been debated with Lei Jun over three months and finalized only the day before launch, adopting Xiaomi's "pierce-the-floor" pricing.[s14][s17] The first batch sold out quickly.[s12]

This shirt was later known internally at VANCL as the "Yoshikuni Kuni model," offering users only two collar styles and two colors in a minimalist choice; the colors were selected by Chen Nian personally, and even professional shade numbers like "150-degree white" were written into the product description; at the same time, the rule was established that VANCL would "henceforth make only products that can be justified in words."[s14][s15] Thereafter Chen Nian applied the same methodology to T-shirts, canvas shoes, jeans, and down jackets: each product's development cycle was measured in years, the supply chain was pared from dozens of vendors to single digits, and the shirt team's core once numbered just seven people; warehouses were cut from 28 to 3, and offices moved from the Xiergui Center's premium tower to Yizhuang, with the standing rule: "If you can't adapt, leave anytime."[s5][s15] At the launch, Chen Nian said: "If we don't start making product properly, we'll be struck by lightning."[s12] That year he was forty-five, and he had become a product manager once more.

At the hardest moments, Lei Jun called late at night: "Chen Nian, even in my dreams I believe you can do this well." The two men, both in their forties, talked on the phone until the dead of night — "like a couple in love," as Chen Nian put it.[s5] And when asked how he got through that year, Chen Nian said only: "Once you've gotten through it, you've gotten through it. After all, the one who was wrong first was me, not somebody else."[s14]

On April 1, 2015, VANCL held a T-shirt launch at the Wukesong Arena; Lei Jun appeared on stage himself, quipping: "The unluckiest thing that ever happened to me was investing in VANCL — now I can only wear VANCL products." Then he turned serious: "I'm proud of Chen Nian. I believe that in three to five years, VANCL will return as king." Chen Nian said at the event: "Making a good shirt, making a good T-shirt — that is VANCL's duty, and it is me remaking myself."[s13]

### 8. 文人的执念与十年还债：穆旦、风波与信用 / The Literary Man's Obsession and a Decade of Debt Repayment: Mu Dan, Controversy, and Credit

产品回归后，文人陈年也回归了。2015年前后，凡客推出一系列文化主题T恤：穆旦、张爱玲、马尔克斯、鲁迅，还有获得授权的熊本熊系列[s35][s37]。低谷中他反复读鲁迅，读懂了“一株是枣树，还有一株也是枣树”里的空虚与荒凉，把它做成T恤主题；鲁迅系列上线第二天就断货——只是这种“抽象文化”的大众化，要等到十年后才真正成为年轻人的潮流，而那时凡客已基本放弃了文化路线[s27]。

2016年4月6日，陈年发微博：“明天起，有关凡客，让所有的谣言和谩骂，都烟消云散吧。让所有的支持和鼓励，都感受喜悦。”次日他回应记者称：凡客十几亿元的债务和近20亿元的库存问题都已解决，凡客品牌正式回归[s2]。这是危机爆发五年来，他第一次给出“出清”的时间表答案。

但仅仅一个月后，他的文人清高就惹出了更大的麻烦。2016年5月19日，陈年在脱口秀《恶毒梁欢秀》中大谈偶像、诗人穆旦，主持人插话“这感觉就像看见周杰伦了”，陈年面有难色：“穆旦应该甩周杰伦几十万条街吧，一百年后大家肯定都记得穆旦，周杰伦肯定就是垃圾了。”[s29][s31] 言论一出，舆论炸锅。方文山5月23日发微博怒斥“其言词令人瞠目结舌”，要求郑重道歉；演员袁立批评他“太傲慢无知”[s29][s31][s50]。5月27日晚，陈年做客小米直播做“诗与穆旦”专场，三个多小时吸引53.7万人观看，他举着《现代汉语词典》解释“垃圾”是中性词，明确拒绝道歉：“道什么歉？”并强调“我拒绝的是我认为装的东西”[s30][s41]。他还引用穆旦的诗句自况：“这才知道我全部的努力，不过完成了普通的生活。”[s41]

风波并非偶然。2016年正是凡客试图用文化T恤重建品牌调性的阶段：穆旦、张爱玲、马尔克斯、鲁迅系列相继上线，陈年亲自为每款T恤写长文案、在发布会上朗诵穆旦的《赞美》；周杰伦事件发生时，穆旦T恤销量一度冲到日常的五倍，但被冒犯的年轻用户用脚投票，凡客错失了与新一代消费者和解的机会[s30][s42]。他的执拗里有真诚的审美信仰，也有一个创始人在低谷期过于急切的自我证明。

这场风波的代价是真实的：凡客失去了一大批年轻用户，本就脆弱的品牌口碑再遭重创[s42]。它也暴露了陈年性格中始终未解的矛盾——他能精准感知大众情绪（凡客体即是明证），又在骨子里蔑视大众文化；他靠“普通人”的认同起家，却忍不住要当众宣布某些“普通人”的偶像是垃圾。王功权当年从《归去来》里读出的那种“达到顶峰就丧失兴趣”的尖锐，在此换了一种形态发作[s27]。

2020年6月，天眼查显示雷军等人卸任凡客诚品董事职务——在商业和股权意义上，雷军正式放手了这段“最倒霉的投资”[s19]。但私交未断：2021年起，陈年开始在抖音试水直播带货，2022年常态化；也是在2022年前后，那笔还了十年的债终于归零[s6][s38]。

On April 6, 2016, Chen Nian posted on Weibo: "Starting tomorrow, let all rumors and curses about VANCL vanish into thin air. Let all support and encouragement be met with joy." The next day he told reporters: VANCL's debt of more than a billion yuan and nearly 2 billion yuan in inventory problems had been resolved; the VANCL brand had officially returned.[s2] It was the first time in five years since the crisis erupted that he gave a public timetable for "clearing the decks."

But a mere month later, his literary pride landed him in even greater trouble. On May 19, 2016, Chen Nian appeared on the talk show The Poisonous Liang Huan Show and spoke at length about his idol, the poet Mu Dan. When the host interjected, "This feels like seeing Jay Chou," Chen Nian grimaced: "Mu Dan should outclass Jay Chou by hundreds of thousands of miles. A hundred years from now, everyone will still remember Mu Dan — Jay Chou will surely be garbage."[s29][s31] The remark set off a firestorm. Vincent Fang (Fang Wenshan) posted on Weibo on May 23 demanding a solemn apology; the actress Yuan Li criticized him as "arrogant and ignorant."[s29][s31][s50] On the evening of May 27, Chen Nian appeared on Xiaomi Live for a "Poetry and Mu Dan" special; more than three hours attracted 537,000 viewers; he held up a Modern Chinese Dictionary to argue that "garbage" was a neutral term, flatly refused to apologize — "Apologize for what?" — and insisted, "What I reject is the stuff I think is pretentious."[s30][s41] He quoted a line from Mu Dan to describe himself: "Only then did I realize that all my efforts accomplished no more than an ordinary life."[s41]

The controversy was no accident. The year 2016 was precisely when VANCL was trying to rebuild brand identity through cultural T-shirts: Mu Dan, Eileen Chang, Marquez, Lu Xun — the series rolled out one after another, with Chen Nian personally writing long copy for each T-shirt and reciting Mu Dan's Zan Mei at launch events; when the Jay Chou incident occurred, Mu Dan T-shirt sales spiked to five times normal — but offended young users voted with their feet, and VANCL forfeited its chance to reconcile with a new generation of consumers.[s30][s42] His stubbornness contained both genuine aesthetic conviction and an founder's overly eager self-proof during a low period.

The cost of this episode was real: VANCL lost a large cohort of young users, and its already fragile brand reputation suffered another severe blow.[s42] It also exposed the unresolved contradiction in Chen Nian's character — he could perceive mass sentiment with precision (the "VANCL style" proved that), yet in his bones he despised mass culture; he had built his business on the identification of "ordinary people," yet could not resist announcing in public that certain "ordinary people's" idols were garbage. That sharp edge Wang Gongquan had detected in Gui Qu Lai — the tendency to "lose interest once the peak is reached" — reappeared here in a different form.[s27]

Contrasting with the sharpness of his tongue was his silent responsibility on debt. VANCL was a limited-liability company; a bankruptcy filing could have locked the debts inside the corporate shell, and Chen Nian personally could have walked away with dignity.[s28] He did not. Lei Jun recalled in his 2025 annual speech: in the hardest year, Chen Nian choked on the phone — "Brother, I'm afraid I can't hold on" — and Lei Jun answered: "You have to hold on even if you can't. If you fall, VANCL is truly dead."[s28] Over the next decade, VANCL never filed for bankruptcy, Chen Nian never fled overseas, and he repaid debts one obligation at a time from operating profits, including suppliers' breach-of-contract penalties, interest, and late fees — every last one.[s28] On total debt, Lei Jun's 2025 figure was "nearly a billion yuan, repaid over a full ten years, not completely cleared until about 2022"; media reports during 2016-2017 spoke of more than a billion yuan in payables and peak inventory approaching 2 billion yuan — the two figures differ in scope, but the "ten years to repay" timeline was confirmed by Lei Jun himself.[s6][s35][s37]

During the years of repayment, VANCL shrank into a "small and beautiful" company. In 2017, in a conversation with brand strategist Li Guangdou, Chen Nian disclosed: the company had only 160 to 180 people left, less than 1 percent of peak; inventory was under 500,000 units, less than 1 percent of the high point; and the company was profitable.[s36][s37]Relying on a non-iron shirt that shipped roughly one million units per year, VANCL's revenue returned to roughly 500 million yuan around 2017.[s35] In April 2017, VANCL even launched a bespoke tailoring service — online booking, a wardrobe consultant coming to measure you at home, initially available in Beijing and Shanghai.[s37] Chen Nian summed up the philosophy of this phase in three sentences: "No negotiation, no pleasing, I like it," and he repeatedly quoted Taleb's Antifragile: "Always pay attention to cash flow, always pay attention to inventory turnover... Never treat inventory as if it weren't money."[s36]

From 2018 to 2020, VANCL worked quietly in Beijing's Yizhuang on basic staples; the outside world barely heard a peep: no launches, no financing news, no annual targets — one shirt, one T-shirt, one canvas shoe; sell it, collect the money, pay off the old debt. This almost Puritan style of management bore no resemblance at all to the VANCL of 2011 with its stacks of slides and KPIs.[s37]

In June 2020, Tianyancha showed that Lei Jun and others had resigned from VANCL's board of directors — in commercial and equity terms, Lei Jun had formally let go of what he called "my unluckiest investment."[s19] But the personal friendship endured: from 2021, Chen Nian began experimenting with livestream sales on Douyin, going regular in 2022; and it was also around 2022 that the debt repaid over ten years finally reached zero.[s6][s38]

The experimental phase was not smooth. After 2021, Chen Nian appeared in Li Guoqing's livestream room to sell goods together; the two founding-era e-commerce also-rans were dubbed by netizens the "Qing Yu Nian combo," but traffic was flat and results meager.[s42] In April 2022, Chen Nian appeared in a livestream selling VANCL clothing in collaboration with others; livestreaming went from occasional to weekly. ### 9. 杭州直播间：55岁的再出发 / The Hangzhou Livestream Room: A New Start at Fifty-Five

Counting the full year, in 2025 Chen Nian's livestream moved more than 2.8 million units of a single 29.9-yuan solid-color crew-neck white T-shirt; screenshots from Lei Jun's speech showed that in Q2 2025 VANCL ranked third among Douyin's men's-wear brands, behind only Uniqlo and Heilan Home — Chen Nian disclosed that sometimes it also reached number one; monthly brand sales were in the tens of millions of yuan, and the Hangzhou team had grown to several hundred people.[s25][s28]

The playbook had returned to the most elementary product logic: few SKUs, deep inventory, floor-piercing prices. Ambition had once been his engine, and also his abyss; now he had swapped the engine for patience.
